When free is the right answer

Free genuinely works in two situations.

Two people, modest volume, no process requirements. Freshdesk Free or HubSpot Free will run your support properly. Spend the money elsewhere.
You have infrastructure people and a policy reason to self-host. Open source is a legitimate choice when data residency or cost at scale forces it.

Free stops working the moment you need SLAs, custom roles, automation depth or a third agent. Those are the three walls, and every team hits one of them.

The real cost of self-hosting

Open source software is free. Running it is not.

Budget for a server, backups you have actually tested, TLS certificates, upgrades, email deliverability tuning, and somebody who owns all of that. A rough rule: if the equivalent SaaS costs less than a day of your engineer time per month, SaaS wins on cost alone before you count the risk.

The exception is scale. At a hundred agents the per-seat maths changes completely, which is why large support operations sometimes self-host.

The cost free plans do not remove

Duplicate tickets do not care what you pay for your helpdesk. A tenth of the queue is the same request arriving twice on a free plan exactly as on an enterprise one.
